New Delhi: In jewellery retail, public glamour can often mask considerable operational complexity. For years, consumers knew PC Jeweller through expansive showrooms and high-visibility bridal campaigns, while behind the scenes the company grappled with substantial bank borrowings, liquidity pressures and difficult decisions around its retail footprint.
Rather than allowing financial stress to define its future, PC Jeweller has spent recent years restructuring its operations, rationalising stores and reducing legacy liabilities. Its story today is increasingly one of financial discipline, asset-light expansion and strategic reinvention.
The Spark in Karol Bagh
PC Jeweller began its journey on 13 April 2005, when it was incorporated as P Chand Jewellers Private Limited. Founded by brothers Padam Chand Gupta and Balram Garg, the company opened its first showroom on Bank Street in Karol Bagh, Delhi.
Over two decades, the business evolved from a regional retailer into a publicly listed jewellery manufacturing and retail enterprise. Its manufacturing footprint today includes four units in Noida, including three within the Noida Special Economic Zone and one in Sector 63, supporting a streamlined retail presence across 38 cities.
The Great Store Reset
At its peak, PC Jeweller operated more than 80 stores across India. As financial pressures intensified, management rationalised the network to improve liquidity and concentrate resources on stronger locations.
The retail footprint was subsequently reduced to 52 showrooms, comprising 49 company-owned stores and three franchise locations. The shift marked a broader change in approach—from capital-intensive expansion towards a more measured and increasingly franchise-led retail strategy.
The Art of the Metal Hedge
Managing a large jewellery business also means navigating constant fluctuations in gold prices. PC Jeweller has historically used Gold Metal Loans (GML) from its banking consortium as part of its raw-material procurement strategy.
Under this framework, banks provide physical gold bullion for defined periods—typically around 180 days for domestic operations and up to 270 days for export channels. The mechanism is designed primarily as a working-capital and price-hedging tool, helping the company manage exposure to bullion-price volatility.
Building the National Brand
PC Jeweller strengthened its national visibility in FY2017–18 by appointing Bollywood couple Akshay Kumar and Twinkle Khanna as brand ambassadors, adding high-profile recognition to its bridal and diamond jewellery portfolio.
The company’s earlier growth phase also brought several industry honours, including the Best Showroom award for Diamond Season in 2006, Jeweller of the Year at the 2008 Business Sphere Awards, exporter recognitions from the Noida Special Economic Zone, and the Niryat Shree Silver Trophy for 2009–10.
The 14-Bank Turnaround
A defining chapter in PC Jeweller’s restructuring began on 30 September 2024, when the company entered into a Joint Settlement Agreement with its 14-bank lending consortium.
By mid-August 2026, PC Jeweller had fully cleared its outstanding dues to eight of the 14 consortium banks, while more than 96 per cent of obligations to the remaining six lenders had been discharged, leaving less than 4 per cent to be resolved.
To strengthen its capital position, the board also approved raising up to ₹1,000 crore through a Qualified Institutional Placement (QIP) in July 2026.
The restructuring has coincided with stronger financial performance. In Q1 FY2027, PC Jeweller reported consolidated revenue from operations of ₹877.04 crore, while net profit increased by more than 37 per cent year-on-year to ₹221.9 crore.
The 2,00,000-Entrepreneur Roadmap
With legacy liabilities substantially reduced, PC Jeweller is increasingly shifting from capital-heavy store ownership towards partnerships and franchise-led expansion.
Under Uttar Pradesh’s CM-YUVA initiative, the company is associated with plans to facilitate up to 1,000 jewellery franchise units across the state, creating opportunities for trained goldsmith entrepreneurs to participate in organised retail.
In March 2026, PC Jeweller also entered into a partnership with the National Skill Development Corporation (NSDC) under the National Entrepreneurship Drive. The initiative envisages onboarding and supporting up to 2,00,000 micro-entrepreneurs over five years, potentially extending the company’s reach across a much broader entrepreneurship ecosystem.
Rewriting the Retail Playbook
PC Jeweller’s emerging strategy centres on capital efficiency, franchise expansion and deeper penetration into Tier-II and Tier-III markets.
Alongside the CM-YUVA programme, the company has outlined plans for up to 100 large-format franchise showrooms over the next 12–18 months. The model enables the brand to extend its physical presence while reducing the capital intensity traditionally associated with company-owned jewellery stores.
The approach marks a significant departure from the company’s earlier expansion cycle, placing greater emphasis on partnerships, local entrepreneurship and disciplined capital deployment.
Exploring Backward Integration
PC Jeweller has also taken an initial step towards backward integration through PCJ Mining SARL in the Republic of Chad, which has secured a semi-mechanised artisanal gold-mining licence.
The development creates a potential future avenue for greater participation in the upstream precious-metals value chain. At this stage, however, it represents an emerging strategic opportunity rather than an established source of bullion supply.
The Road Ahead
PC Jeweller’s current transformation is built around three priorities: completing the resolution of legacy liabilities, expanding through asset-light franchise partnerships, and rebuilding growth on a more disciplined financial foundation.
The contrast with its earlier model is significant. Rather than pursuing expansion primarily through company-owned stores and heavy capital deployment, the business is increasingly combining brand recognition with franchise capital, government-backed entrepreneurship initiatives and tighter financial control.
From Karol Bagh to a nationwide retail network, PC Jeweller’s next chapter will ultimately be determined by execution—how effectively it converts a substantially repaired balance sheet, established manufacturing infrastructure and ambitious partnership pipeline into sustainable long-term growth.
